Measure Mailer Cost per Successful Delivery

A mailer's purchase amount tells you what one packaging unit costs. It does not tell you what packaging costs to complete a customer order. Testing, packing errors, damaged shipments and replacements can consume additional mailers.

To compare packing methods, track the packaging consumed for a defined set of orders and divide its cost by the number of orders successfully completed. Keep original orders and shipment attempts separate. A replacement shipment belongs to the original order; it is not a second successful customer order.

Choose the measurement boundary before comparing

Define what “successfully completed” means in your operation and when an order is mature enough to count. Use the same delivery and issue-reporting window for each group. Mark unresolved orders as pending rather than counting them as successes or failures prematurely.

Start with packaging material cost if that is the purchasing question. Include mailers and the protection or sealing materials consumed by the measured orders. If you add packing labor or shipment charges, label the result as a broader fulfillment measure and apply the same categories to both groups. Avoid mixing a material-only figure with an all-in figure.

Worked example: count orders once

Consider a hypothetical trial of 100 customer orders. The first attempts use 100 mailers. Four orders need one replacement shipment each, using another four mailers. By the agreed review date, 98 original orders are successfully completed and two remain unresolved.

The trial has consumed 104 mailers for 98 completed orders so far: approximately 1.061 mailers per completed order. It has not completed 102 orders by adding four replacements to 98. Keep the two pending orders and their eventual outcomes visible; the denominator may change when the review is finalized.

If the total packaging material cost attributable to those attempts is C, the provisional packaging cost per completed order is C divided by 98. Enter your own recorded cost for C. This example supplies no product price, expected damage rate or forecast of savings.

Reconcile purchased stock with consumed stock

ML883K comes in bundles of 50. Three bundles represent 150 mailers purchased, but that does not make all 150 a consumed expense of the 100-order trial. If 104 were consumed and no other movements occurred, 46 remain. Keep unused stock, test use and write-offs separate.

Use a consistent method to allocate your actual purchase and inbound costs to consumed units. Record the method so a later trial uses the same basis. A bulk purchase can change the cash paid during a week without changing how many mailers that week's orders consumed.

Compare like orders and investigate the cause

Separate groups with meaningfully different product fragility, packed weight, order combinations or shipping conditions. A change in the mix can change outcomes even when the mailer stays the same. A small trial can reveal issues to investigate, but it does not establish a reliable long-term failure rate.

Review reported damage alongside the packing arrangement and available evidence. Wrong items, address problems and customer returns for unrelated reasons are not automatically packaging failures. Keep them visible in the operational record while labeling their causes accurately.
